Lets Continue Working in the Same Direction

Have you every launched a strategy and "nothing" happened..?

Probably... (Including me).

If members of your team/organization doesn't know what they need to do in order to change direction, then your strategy will probably not succeed.

Well, this is common sense. But the trick is how to make everyone work in the same direction without being a "dictator" as a leader - Motivated people are more efficient (Also common sense..)

"Without change of behavior in the organization, a strategy is nothing more than a nice looking paper"

There are different ways/models, and with different benefits.

This "Step-by-step guide to improve over-all efficiency and to gain higher level of structure in the commercial execution phase" is a combination of what I believe to be steps of common sense. Each step is not a new invention, but the combination might be the "new" thing that makes this overall process very effective.

For me it has worked with great success for company turn-arounds (4) and through building of different start-ups;

Where to start:

As a CEO/manager/leader of your team, you should start the process with the green "goal box" in the right side.

Set your goals for your company/team/department - Describe the goals to your team, and motivate them !

Organization chart

Describe who is who. Describe who are decision makers.

Purpose: A simple but effective tool to understand each individuals role in the organization. Everyone must know where - and how - they bring value to the organization/team/department.

Job descriptions (Is very much linked to Organization chart)

Job descriptions and responsibility for everyone.

Purpose: Knowing your tasks, responsibilities and what is expected from you, gives you comfort.

Limitations

A 1-2 hour brainstom where you "find" all the limitations that you can think of for the entire company/team/department.

"Limitations" are things that directly/indirectly could limit the companys ability to reach the overall goals. Nothing is too small or too big.

Purpose: By looking at limitations all minor/major problems are visible for everyone, current/future problems can be converted into actions and you will not "forget" the problems (Which potentially can grow if they are not "removed").

Actionplan

Create a detailed actionplan that you can schedule in your personal calendar.

The actionplan shall contain all business-related tasks, as even the small tasks can have a big impact on the future development.

As a CEO/leader/manager you should NOT create the actionplan for each of your team members ! This is really important.

Each team member must create their own actionplan for their area. If the tasks in the actionplan is defined by team members themselves, then they take "ownership" of the content/tasks and motivation is built.

Purpose: By having a detailed actionplan nothing is forgotten, every task can have a priority, you can see what your colleagues are working on (And you can help) and the status of every task is visible + Create motivation and "ownership" for team members.

Weekly RESULT-meetings

Weekly - Mandatory - follow-up meeting (Max. 1 hour) for everybody in the organization/team/department where you go through the actionplan. Everybody must present results within their area.

Write down each weeks data for important KPIs (Back-log, weekly turn-over, new orders, earnings or whatever that it relevant for you).

Purpose:

  • Focus, focus and more focus on results on actions that support a positive direction/development
  • Keep momentum !!
  • Nothing is forgotten, set priorities, see what your colleagues are working on and be aware of the status on different tasks

This is a very important step in the process of reaching goals. It is a mental process where you focus on results, progress and removal of limitation.

You shall continue with the result-meetings week after week. And if you are consistent and have a motivated team, then you will see that you remove the previous limitations.

In this step you will experience that team members will work in the same direction, as they are aware of each others tasks and begin to support each other to create result :)

Processes (Supports the efficiency in general. And is linked to the weekly result-meetings)

Describe processes for development, production, sales, business, etc. - Set goals/KPIs and describe learnings/gather information (And on points that you expect to gather data/knowledge).

Describe who is responsible (Also for decisions).

Purpose: Higher efficiency, improved understanding of internal/external activities, learnings (Accumulated value), nobody works in the wrong direction and "everybody knows what to do".

There are different ways to get everyone to work on the same direction - This step-by-step process has worked very effectively for me.
